Agoda vs direct booking: what a small Phuket hotel really pays in a year
For owners and general managers of independent hotels, resorts and villa operations in Phuket who want to see the real cost of their OTA mix, and the cheapest ways to shift part of it to direct.

On Agoda, a small Phuket hotel usually pays between 15% and 25% of each booking, the top of that range being tied to the paid visibility programmes, according to a guide published by the software vendor SmartOrder (OTA commissions in Thailand). For a 40-room hotel at 2,500 THB a night with 70% of its room nights sold through OTAs, that is roughly 2.6 to 4.4 million THB of commission a year. Moving ten points of those bookings to direct is worth about 375,000 to 625,000 THB a year, before the cost of the tools needed to take them.
Below is the full arithmetic, then the parts of it you can act on this week without leaving Agoda.
The worked example, with hypothetical inputs
These numbers are an example, not a benchmark. Replace each line with your own figures from your PMS before you make any decision.
| Input (example only) | Value |
|---|---|
| Rooms | 40 |
| Average occupancy over the year | 70% |
| Room nights sold in a year | about 10,000 |
| Average nightly rate | 2,500 THB |
| Room revenue | 25,000,000 THB |
| Share of room nights sold through OTAs | 70% (7,000 nights) |
| Room revenue booked through OTAs | 17,500,000 THB |
Now apply the three commission rates. 15% is the bottom of the Thai range reported by SmartOrder, 18% is a plausible middle once you add a visibility programme, and 25% is the top of the range it reports for Agoda.
| Commission rate | Commission on 17,500,000 THB | Cost per room night sold on an OTA |
|---|---|---|
| 15% | 2,625,000 THB | 375 THB |
| 18% | 3,150,000 THB | 450 THB |
| 25% | 4,375,000 THB | 625 THB |
The gap between the bottom and the top of that range is 1,750,000 THB a year on the same room nights. That gap is the first thing to check, before any marketing. On Booking.com, for comparison, the Preferred programme adds about 2 to 3 commission points and Preferred Plus about 8, according to Holidayfox. Paid visibility on an OTA is not free reach: it is a higher rate on every booking the channel brings you, including the guests who would have found you anyway.
What ten points of direct bookings is worth
Ten points of 10,000 room nights is 1,000 nights, or 2,500,000 THB of room revenue moved from an OTA to your own booking path.
| Commission rate you avoid | Commission saved on 1,000 nights |
|---|---|
| 15% | 375,000 THB |
| 18% | 450,000 THB |
| 25% | 625,000 THB |
That saving is gross. Three costs come off it, and two of them you have to measure yourself.
- A booking engine and channel manager. SiteMinder costs between 85 and 119 USD per month, so roughly 1,000 to 1,400 USD a year on the published rates.
- Payment fees. Ask your bank or payment gateway for the exact percentage per card transaction and the rate for Thai QR payments, then apply it to 2,500,000 THB. Do not guess this one: it varies by contract.
- The value you give the direct guest. If you offer a direct booker 5% better value, that is 125,000 THB on 2,500,000 THB of revenue. You would still keep between 250,000 and 500,000 THB depending on the commission rate you avoided.
Be honest with yourself about what this is not. Shifting the channel does not create demand. These are guests who already chose your hotel; you are only changing who takes the payment and who owns the email address. If your occupancy is the problem, this calculation will not fix it.
Why you keep Agoda anyway
The reach is real. OTAs hold about 83% of hotel bookings in Asia-Pacific against 11.2% direct in 2025, and Agoda held a 20.9% share in 2025 and was the only OTA growing in the first quarter of 2026, according to D-EDGE data reported by Travelmole. Some small Thai hotels take 90% of their bookings through OTAs, while independent general managers aim for about 50% direct, according to TTG Asia. In the same article, the general manager of The Surin Phuket says of the OTAs: "It's very hard to negotiate, but we need them".
Phuket seasonality is the second reason. Occupancy goes from 92% in January to 67% in June, and January and February alone are 43% of first-half air arrivals, according to Knight Frank. June is exactly when OTA reach earns its commission. The channel mix you want in low season is not the one you want in January.
Supply is the third. About 2,500 new rooms are arriving in 2026, 89% of them upscale and mostly in Bang Tao and Chalong, while first-half occupancy fell 1 to 4 points depending on the source, according to The Star. In a year like that, cutting your reach to save commission is the wrong order of operations. Build the direct path first, then let the mix move.
One argument for direct that owners rarely price in: cash timing. Booking.com payouts to Thai hotels were delayed in 2023, and one hostel said it was owed about 125,000 THB, according to TTG Asia. A direct booking paid to your own gateway is money you control.
The cheapest ways to win direct bookings without leaving Agoda
Phuket has about 47,000 tracked hotel rooms, over 100,000 including non-hotel accommodation, and 63% are run by local or regional operators, per Knight Frank. Most guests do not know your brand name before they search. They find a name on an OTA, then look it up. That second search is where direct bookings are won.

- Fix the booking path on your Google Business Profile. Sign in at business.google.com, check that the website field points to your own booking engine and not to an OTA page, and that the phone number is one someone answers. Add your messaging number. This is the page a guest sees after they read your name on Agoda. If your listing itself is weak, start with how to rank on Google Maps in Phuket.
- Answer in the guest's channel and language. Thailand has 56 million LINE users, according to Relevant Audience, and business use of WhatsApp in Thailand grew 208% in 2024, according to The Nation. Phuket received 8.1 million visitors from January to July 2026, with Russia, China and India close to half of foreign arrivals and Russia first, according to The Thaiger. Russian guests use Yandex Maps: the Phuket restaurant Chekhoff has 3,508 ratings there. For Chinese guests, Xiaohongshu is the most influential channel at 4.09 out of 5, ahead of Douyin, according to a Prince of Songkla University study.
- Make the direct offer better without touching the rate. Read your own Agoda and Booking.com agreements in YCS and in the Booking.com extranet to see what your parity clause actually covers, then compete on things it does not: airport transfer, late checkout, a room category upgrade confirmed at check-in, a bottle of water and fruit in the room on arrival. Write the offer in one line on your website and in your reply template.
- Ask at checkout, every time. Give the departing guest a card with your WhatsApp or LINE number, the direct booking link, and the one line above. A guest who already slept well is the cheapest direct booking you will ever get.
- Answer every review. 89% of consumers expect businesses to respond to reviews, per the BrightLocal Consumer Review Survey 2025. Never ask for ratings in exchange for anything, and never filter who you ask: Google's policies forbid it.
- Be specific enough for an AI answer to name you. An AI answer about where to stay typically cites only one or two resorts, according to HSMAI Asia. 55% of American travellers use AI to plan trips, against 8% of British travellers (ITIJ and an ABTA survey). Put the facts a model needs on your own pages in plain text: the beach and the walking time to it, the room count, what is included, which months you close anything.
Measure your own version of this table in one hour
- Pull the last 12 months of room nights and room revenue by channel from your PMS.
- Open YCS and the Booking.com extranet, and read the commission actually charged on a recent month, including any visibility programme. Compare it with the rate you believe you signed.
- Divide commission paid by room nights sold on that channel. That is your real cost per OTA room night, the number to put next to any marketing quote.
- Count how many direct inquiries you received last month by phone, WhatsApp, LINE and web form, and how many became bookings. If nobody is counting, start a shared sheet this week.
- Repeat the table above with your figures at your current rate, and at your rate minus the visibility programme, so you know what that programme costs you per year.
For reference on the other side of the ledger, local SEO in Phuket is sold between 12,000 and 45,000 THB per month, according to aboveA. Judge any such quote against your cost per OTA room night, not against your feelings about commission.
The one thing to do this week
Open YCS, read the commission line on last month's statement, and divide it by the room nights Agoda sold you. Write that number on a sheet of paper and keep it next to your desk: every direct booking decision you make this year is a comparison with it.
Notorioos offers a free Visibility Check that shows where the hotel appears on Google Maps and in AI answers in five languages, with the three fixes that matter most.
Questions
How much commission does Agoda charge a hotel in Thailand?
A guide by the software vendor SmartOrder reports OTA commissions in Thailand of 15% to 25%, with up to 25% on Agoda depending on the visibility programme a property joins. Your own rate is in your contract and on your monthly statement in YCS, so read it there rather than relying on a range. Divide the commission charged by the room nights sold to get your real cost per booking.
Is it worth leaving Agoda to take only direct bookings?
For most independent hotels in Phuket, no. OTAs hold about 83% of hotel bookings in Asia-Pacific against 11.2% direct in 2025 according to D-EDGE data reported by Travelmole, and Phuket occupancy drops from 92% in January to 67% in June according to Knight Frank, which is when OTA reach is most useful. The practical goal is moving part of the mix to direct while keeping the channel, not cutting it off.
What does a booking engine and channel manager cost for a small hotel?
SiteMinder is published at between 85 and 119 USD per month, which is roughly 1,000 to 1,400 USD a year. On top of that you pay card or QR payment fees, and those depend entirely on your bank or gateway contract, so ask them for the exact percentage. Compare the total against the commission you would avoid on the room nights you expect to shift.
Can I offer a lower price on my own website than on Agoda?
That depends on the parity clause in the agreement you signed, so read your own contract in YCS before changing any rate. Many hotels compete instead on things a rate parity clause does not cover: an airport transfer, late checkout, a room upgrade at check-in, or breakfast included. If you are unsure what your contract allows, ask your market manager in writing and keep the answer.
